Invert, Always Invert

Most people approach their goals the same way. They define what they want, make a plan to get it, and start moving forward. They ask: how do I succeed? How do I get there? How do I make this work?

It’s a reasonable approach. It’s also incomplete. And in high-stakes situations, that incompleteness can cost you everything.

The thinking tool that fills the gap has been around since the nineteenth century. It was used by one of the greatest mathematicians in history, adopted by one of the greatest investors who ever lived, and it’s sitting right there available to you. Most people never use it deliberately.

Invert, always invert.

Where It Comes From

Carl Gustav Jacob Jacobi was a German mathematician who lived from 1804 to 1851. His approach to cracking the hardest mathematical problems of his era was disarmingly simple. Instead of working forward from the problem to the solution, he worked backward from the solution to the problem. Man muss immer umkehren, he said. One must always invert.

Charlie Munger, vice-chairman of Berkshire Hathaway and one of the most formidable thinkers of the twentieth century, took Jacobi’s mathematical principle and turned it into a universal tool for life, business, and investing. Munger’s signature line captures the spirit of it perfectly. All I want to know is where I’m going to die, so I’ll never go there.

Munger wasn’t being morbid. He was being precise. He understood that many of the hardest problems in life can’t be solved by moving forward. They can only be solved by working backward from the outcome you want to avoid.

How Inversion Works

The process is straightforward. Define the outcome you want. Then invert the problem entirely. Ask not how you achieve it, but what would guarantee you fail at it. List the causes of failure as specifically and honestly as you can. Then avoid those paths, aggressively and systematically.

That’s it. Forward thinking tells you what to do. Inversion tells you what not to do. Both matter, but inversion has a particular power in situations where optimism is blinding you to risk, where you’re stuck and forward solutions keep stalling, or where the cost of failure is high enough that avoiding it matters more than optimising for success.

Munger put it plainly. It is remarkable how much long-term advantage people like us have gotten by trying to be consistently not stupid, instead of trying to be very intelligent. Inversion is the mechanism that makes consistent not-stupidity possible.

Inversion in Medicine

I used inversion in clinical practice for thirty years without having a name for it.

When a patient presents with chest pain, the forward approach asks: what is the most likely diagnosis? You gather information, form a hypothesis, look for confirming evidence. That approach works most of the time. It fails catastrophically when the most likely diagnosis is wrong and the actual diagnosis is something that kills people.

The inverted approach asks a different question first. What is the worst thing this could be? What diagnosis, if missed, would kill this patient? What would I need to see to rule that out before I consider anything else? In the chest pain example, that means proving that the chest pain is not being caused by a heart attack before I explain it away as simple indigestion.

This is the diagnostic differential done properly. Not as a formality, but as a genuine inversion. You start with the outcomes you most need to avoid and work backwards to the information you need to rule them out. It’s slower at first. It produces far fewer catastrophic errors.

The Tenerife airport disaster, which we covered in the previous article on avoiding stupidity, is a masterclass in what happens when nobody in the room is inverting. The crew had the information they needed. Nobody asked the inverted question: what would have to be true for this takeoff to kill everyone on board? If anyone had asked it, the answer was sitting right in front of them.

Inversion in Your Life

You can apply inversion to almost any meaningful problem.

If you want to build a successful business, ask what would definitely destroy it. Poor customer experience, loss of trust, overextension, key person dependency, and cash flow mismanagement. Avoid those things with the same intensity you’d pursue growth, and you’ve eliminated a large proportion of the ways businesses fail.

If you want a strong, long-term relationship, ask what would corrode it. Contempt — the single strongest predictor of divorce in John Gottman’s decades of research on couples — along with dishonesty, neglect, score-keeping, and a refusal to repair after conflict, another factor central to his work. Identify those behaviours and eliminate them. You don’t need a formula for the perfect relationship. You need to consistently avoid the things that destroy relationships.

In 1986, Munger gave a speech at Harvard School, a Los Angeles secondary school, in which, instead of lecturing on how to live a good life, he inverted the question entirely. He listed the surefire ways to guarantee a miserable existence: be unreliable, succumb to envy and resentment, abuse substances, quit after every setback, learn only from your own narrow experience. His point was simple. Avoid those things and a decent life becomes far more likely than if you’d spent the same energy chasing positive formulas.

If you want to perform well under pressure, the forward question is: what do I need to do? The inverted question is: what are the conditions under which I consistently perform badly? That’s the question from the previous article, Robinson’s seven factors, dressed in different clothes. Robinson and Munger are making the same argument from different angles.

The Connection to Avoiding Stupidity

Robinson’s seven-factor framework is inversion in action. He didn’t ask how highly intelligent people make brilliant decisions. He asked what conditions push even the most experienced people into catastrophic errors. Stress, urgency, information overload, fixation on outcomes, groupthink, authority bias, operating outside your circle of competence. Identify those conditions and avoid them, and your decision-making improves dramatically without you becoming any more intelligent.

This is Munger’s central insight applied to everyday decision-making. Brilliance is rare and unreliable. Consistent avoidance of obvious errors is achievable and compounds enormously over time. The two ideas belong together, which is why these two articles sit side by side.

Making Inversion a Habit

Inversion isn’t a technique you use occasionally on big decisions. It’s a thinking habit you build into how you approach problems routinely.

Before any significant decision, ask the inverted question. What would make this fail? What am I not seeing? What outcome am I most trying to avoid, and what would lead there?

Before starting any major project, ask what would definitely derail it. Not to become paralysed by risk, but to identify the two or three genuine killers and address them before they materialise.

Before committing to a course of action, ask whether you’d still proceed if you assumed the optimistic outcome was wrong. This is inversion applied to your own confirmation bias. It’s uncomfortable. It’s also where the most important information tends to live.

Munger called inversion one of his favourite tricks and used it relentlessly throughout his career. It isn’t pessimism. It’s disciplined clarity. The optimist asks how to win. The inverted thinker also asks how to avoid losing. Hold both questions simultaneously and your thinking becomes substantially more complete.

The next time you’re stuck on a goal, invert it. Ask what would guarantee failure. List the answers honestly. Then avoid them with everything you have.

As Munger would say: invert, always invert.
